1. The Challenge

This multi-site fitness business had solid foundations: a competent internal bookkeeper, strong external compliance accountants, and good operational processes. What was missing was financial leadership. The owners had no structured management reporting, no budget to measure against, and no visibility of how individual locations were performing relative to each other. They also had a holding company structure in place that had not been fully executed and contained a significant tax planning gap.

2. What We Did

  • Took on the month-end close and preparation of monthly management accounts.

  • Designed a comprehensive KPI dashboard covering sales, cost of sales, gross margin, net new members, closing membership numbers, attrition, average transaction value, marketing spend, cost of customer acquisition, and customer lifetime value.

  • Prepared a budget for the current financial year and established a monthly meeting cadence to review actual performance against plan, location by location.

  • Identified that the holding company structure, as intended, would have prevented the owners from accessing Entrepreneurs Relief or Retirement Relief on a future exit.

  • Advised on retaining a portion of shares personally alongside the holding company, correcting the structure before it was too late.

3. The Outcome

The owners now have monthly financial and operational data at the level of detail required to manage a multi-site business effectively. They can identify underperforming locations, track whether their marketing investment is generating a return, and monitor membership trends in near real time. The shareholding restructure protects a potentially significant tax relief on a future exit.
